Private VPN gateway for 25 devices

2.3 terabytes through a home box: a personal gateway for 25 devices
A box the size of a book plugged into a home router in Valencia. Through it, people in Russia call their families, work and use the internet the way they are used to. When the hardware was replaced entirely, from one machine to another, none of them noticed.

Why your own gateway if there is a commercial VPN?

Russian speakers in Spain are buying the ability to talk to their mother, and privacy itself matters less to them. On the other side, messengers work only now and then, video calls drop, and some services don't open at all. A person in Valencia sets up a gateway at home and shares access with family and friends.

A commercial subscription handles this task poorly for two reasons. Its address is shared by thousands of subscribers, and banks and payment systems recognize such an address and reject it. On top of that, all the traffic goes through someone else's company, which decides for itself what to do with it.

Setting up a VPN is easy. The difficulty lies elsewhere: blocking methods change every few months, and what worked in spring stops working in autumn. A channel on a single protocol will one day simply stop responding, and it will have to be fixed exactly when the person needs to call home.

How was the gateway made resilient to blocking and failures?

We built a gateway that doesn't rely on a single disguise method. It now runs five independent channels on two different engines. If one method stops getting through, four remain. The person on the other side only needs to switch a line in the app.

The second goal was resilience. The first version ran on a single-board computer the size of a pack of cigarettes: 512 megabytes of memory and a network port behind an adapter that cut a home gigabit down to one hundred megabits. When the load grew, the gateway moved to a compact office computer with sixteen gigabytes of memory and a full gigabit port.

The move happened with no break in service: keys and settings were carried over one to one, so nothing changed for connected users and nobody had to update their configuration.

  • One channel looks like a visit to the NVIDIA website
  • Another looks like a server contacting Debian repositories
  • A third looks like a download from python.org
  • Five independent channels on two different engines
  • Move to new hardware with no break in service

What is it like to work with the gateway?

  • A control panel in the browser: a list of people, each with their own profile, their own traffic and their own subscription link.
  • Adding a device in two clicks and revoking access in one move, without affecting anyone else.
  • An app on the phone of the person on the other end: one link, and the app pulls the channel list itself and switches between them.
  • Subscription updates: when two new protocols were added, nobody had to resend anything, the subscription updated itself.

What was the final result?

What are the gateway's metrics?

MetricValue

Downtime when changing hardware0 days
Memory in use1.1 GB of 16
Monthly fee for the servernone, only electricity

How much power headroom is there?

The machine is almost idle: a little over one of sixteen gigabytes is used, and the average CPU load is 0.28. The gateway can handle twice as many people without replacing the hardware.

How much does it cost compared with a subscription?

Twenty-five devices on a commercial service at five euros a month come to fifteen hundred euros a year, and so on every year. Here it is 245 euros once, and the box stays with its owner.

ItemAmount
Hardware at cost€55
Turnkey assembly and setup€190
Total one-time€245
Technical maintenance€15 per month, optional

Who is this gateway for?

For someone whose relatives stayed in another country and whose connection with them has become unreliable. For a family or a group of friends who need a shared internet exit through a specific country. For a small business that needs a permanent address to work with services that tell users apart by country.

One box serves the whole family. If more people are needed, a more powerful machine is installed and everything else stays the same.

Why does the gateway run unattended?

01 Round-the-clock operation

The gateway runs around the clock without intervention. It is an in-house project, used by people close to the owner.

02 A permanent name with a changing address

A background service watches for changes to the home address and rewrites the domain record by itself. People connect by a permanent name and never know the numbers behind it change.

03 Backup

The settings are stored in a backup; if the storage fails, the gateway is restored from it.

04 Closed remote management

Key-only login, on a non-standard port, and logging in as superuser is not possible.

05 Hidden panel

The control panel is hidden behind an address that cannot be guessed.

What does the gateway run on?

01 Two engines: Xray and sing-box

They work in parallel and independently. If one gets recognized, the other remains.

02 VLESS with Reality

The channel spoofs the handshake of a real site and returns its genuine certificate. From the outside it is indistinguishable from a visit to that site.

03 Hysteria2

A fast channel over UDP that handles video calls well on a poor connection.

04 ShadowTLS and AnyTLS

Two different ways to hide the fingerprint of a connection. AnyTLS deliberately breaks the rhythm of packet sizes by which a tunnel is recognized, regardless of the protocol inside.

05 Debian without a graphical shell

As little extra as possible on the machine that faces the internet.

06 Cloudflare as DNS

A dedicated service syncs the domain with the home address on a schedule.

07 Web control panel

People, subscriptions and load in the browser, no command line.

Questions and answers

How many devices and how much traffic does the private VPN gateway in Valencia handle?

The gateway, installed in a home router in Valencia, serves twenty-five phones and laptops. 2.3 terabytes of traffic have already passed through it. People in Russia call relatives, work and use the internet the way they are used to. Meanwhile the machine is almost idle and could handle twice as many people without a hardware change.

Why is a commercial VPN subscription worse than a personal gateway for staying in touch with family in Russia?

With a commercial subscription, the address is shared by thousands of subscribers, and banks and payment systems recognize and reject such an address. Also, all traffic goes through someone else's company, which decides for itself what to do with it. A personal gateway sits at the homeowner's place, and they give access only to their own people.

How many channels run on the private VPN gateway, and how are they disguised?

The gateway runs five independent channels on two different engines. Each one imitates its own kind of ordinary traffic: one looks like a visit to the NVIDIA website, another like a server requesting Debian repositories, a third like a download from python.org. If one method stops working, four remain, and the user just switches a line in the app.

Why does a private VPN gateway need two engines, Xray and sing-box?

Blocking methods change every few months, and what worked in spring may fail by autumn. That is why Xray and sing-box run on the gateway in parallel and independently of each other. If filtering systems learn to detect one engine, the other keeps working and people on the other side stay connected.

How does the VLESS channel with Reality work in the private gateway?

The VLESS channel with Reality spoofs the handshake of a real site and returns its genuine certificate. From the outside, such a connection is indistinguishable from an ordinary visit to that site. In the gateway it is one of five independent channels, each imitating its own kind of ordinary traffic, so that blocking one method does not cut the connection.

What are Hysteria2, ShadowTLS and AnyTLS for in the VPN gateway?

Hysteria2 provides a fast channel over UDP and holds video calls well on a poor line. ShadowTLS and AnyTLS hide the connection's fingerprint in two different ways. AnyTLS deliberately breaks the rhythm of packet sizes, which can give a tunnel away regardless of the protocol inside. Together they widen the set of fallback routes for staying in touch with family.

What hardware did the first version of the VPN gateway run on, and why was it replaced?

The first version ran on a single-board computer the size of a pack of cigarettes with 512 megabytes of memory. The network port worked through an adapter that cut the home gigabit down to one hundred megabits. When the load grew, the gateway moved to a compact office computer with sixteen gigabytes of memory and a full gigabit port.

How was the VPN gateway moved to a new computer with no downtime?

The gateway was moved from one machine to another with no service interruption, with 0 days of downtime. Keys and settings were transferred as they were, so nothing changed for the connected people. None of the twenty-five users had to update their configuration, and none of them noticed the whole hardware swap.

How does the owner of a private gateway manage users?

The owner opens the web control panel in a browser, with no command line. It lists the people, each with their own profile, their own traffic, and their own subscription link. A new device is added in two clicks, access is revoked in one move, and other users are not affected. The gateway load is also visible in the panel.

What does a person in Russia need to connect to the gateway in Valencia?

All it needs is a phone app and one subscription link. The app pulls the list of channels itself and switches between them. When two new protocols were added to the gateway, nobody had to resend anything: the subscription updated itself. If one channel stops getting through, it is enough to switch the line in the app.

How much does a turnkey personal VPN gateway cost in this case?

The hardware costs 55 € at cost price, turnkey assembly and setup cost 190 €, 245 € in total as a one-off payment. Technical maintenance is optional at 15 € per month. There is no monthly server fee, and the running cost is just electricity. Once the estimate is approved, the price will not go up.

How much more cost-effective is a personal gateway than a commercial VPN for 25 devices?

Twenty-five devices on a commercial service at five euros a month cost fifteen hundred euros a year, every year. A personal gateway costs 245 euros once, and after that you only pay for electricity. The hardware stays with the owner and can serve twice as many people.

How does the VPN gateway cope with a changing home IP address?

Home internet almost always gives a changing address. A background service watches for the change and rewrites the domain record in Cloudflare, which is used as DNS. People connect via a permanent name and do not know the numbers behind it change. Synchronization runs on a schedule, around the clock, with no involvement from the owner.

How is access to managing the private VPN gateway protected?

Remote management is locked down: access is by key only, on a non-standard port, and logging in as superuser is not possible. The panel is hidden behind an address that can't be guessed. The machine runs Debian with no graphical shell, so a device facing the internet has as little extra software as possible. The settings are kept in a backup in case the storage fails.
